How to Train Yourself Out of the Work (Train & Go!)

The best job I got in college was across the street from my house.

I was recruited right off of my front porch where I sat with friends and my commute took under a minute. Dreamy. 

I was 20, had a full-time class schedule, was a single mom, and they hired me at a small painting company in Milwaukee to answer the phones.

Except I didn’t stay the person answering the phones.

The owner’s partner and wife trained me.

Really, really trained me.

Payroll. Invoicing. Bookkeeping. Local employment law.

All the deeply unsexy machinery that actually makes a small business run.

Very quickly, I became the office manager.

Part-time. At 20. Somewhere between college classes and raising a toddler.

At the time, I thought she was just really good at trusting people.

Twenty-some years and several businesses later, I realize she was doing something much smarter.

She was firing herself.

She wasn’t hiring help. She was transferring ownership.

Once she trained me, I barely saw her.

Sure, I needed her occasionally. But her systems were dialed in, she had trained me thoroughly, and she had hired the right person for the role.

So she could leave.

That distinction matters more than most business owners realize.

A lot of people hire someone because they need help.

Then somehow they end up with more work.

More questions. More checking. More “Can you just take a quick look at this?” More people waiting for them to make the final decision.

The owner is still carrying the entire workload in their head.

They just added another person to the bottleneck.

That’s not delegation.

That’s supervision.

The time of handoff is at the point of hire.

The time of handoff is at the point of training.

Hiring someone can give you capacity.

Training someone can give you freedom.

There’s a huge difference.

A real handoff means the person taking over understands more than a list of tasks.

They understand the outcome, the standards, and they understand what to do when something goes sideways. They know where the information lives. They know what they can decide without you.

And eventually, they stop needing you for that part of the business.

That is the goal.

Not,  “How can someone help me with this?”

But, “What would I have to teach so this no longer has to live in my head?”

That question changes the way you build a business.

Train and go.

Looking back, that’s what the owner’s wife did with me.

Train.

Go.

“I’m here if you need me.”

She didn’t hover. She didn’t stay involved because she was afraid I might do something differently. She didn’t make herself the final approval step forever. She trained for absence.

That has become one of my favorite ways to think about team building.

Ask yourself: 

☐ Can this work when I am not thinking about it?
☐ Can this person make the next decision?
☐ Can they find what they need?
☐ Can they keep the function moving without waiting for me?

If the answer is no, the handoff probably isn’t complete just yet.

This applies to AI too. 

What’s funny is that this lesson from a tiny painting company in Milwaukee is now one of the things I started thinking about as we help business owners build AI into their companies.

The technology is different, yes. The principle is not.

Human or AI, I don’t want something that can complete a task while I’m standing there directing it.

I want it trained well enough that I am no longer required for that thing.

That means giving it context, standards, examples, the right information, and boundaries around what it can and cannot decide.

In other words, you onboard AI employees much like you onboard human ones. You don’t just give them a job. You teach them how the business works.

That’s what we mean by cloning yourself.

Not creating some creepy robot version of you running around the internet. There is enough of that out there right now.

It’s taking the knowledge, decisions, standards, processes, and judgment currently trapped inside your head and turning them into something another person or an AI can actually use.

That is where time starts to come back.

A quick test for your business

Pick one thing you’ve technically delegated.

Maybe it’s:

  • Client onboarding.
  • Bookkeeping.
  • Customer service.
  • Content creation.
  • Sales follow-up.
  • Scheduling.
  • Operations.

Then ask:

  • Am I actually out of this?
  • Or am I still answering questions, checking the work, and making the final decisions?

If you are still deeply involved, you may not have a people problem.

You may have a training problem. Or a systems problem. Or an ownership problem.

From my point of view, that is good news because those can be fixed.

Build the system. Train the person or the AI. Transfer ownership. Then go.

That is how you stop hiring “help” and start building a business that can actually run without you.
